The prototype trap

A prototype can look intelligent while depending on hidden context, broad credentials, optimistic prompts, and one person who knows how to recover it. That is not yet an operating system.

Before adding more agents or tools, define what the system is allowed to know, decide, change, record, and escalate.

Four foundations

Memory should be durable, scoped, attributable, and correctable. Authority should be explicit enough that a safe refusal is normal behavior, not a failure.

Evidence makes automated work reviewable. Recovery ensures that a provider outage, expired credential, malformed input, or incorrect action does not become a business emergency.

Design for accountable speed

Treat every integration as a trust boundary and every consequential automated action as a decision that should remain explainable.

The result may be slower to demonstrate, but it becomes faster to trust, safer to expand, and easier for another team to operate.
